A 2-hour onboarding playbook that gets a new client from contract to live in one call. Used at our agency and licensed.

How to Onboard a New Local Business Client in Under 2 Hours

Most agency onboarding takes a week. Each day a client doesn''t see results, the chance they cancel goes up. Here''s the 2-hour onboarding we run.

Pre-call (15 minutes, day before)

  • Send a pre-call form: business name, address, phone, GBP URL, top 3 competitors, top 3 services, top 3 service areas.
  • Schedule the 2-hour kickoff call on Zoom.
  • Provision the AutomationFire sub-account in advance with their info pre-loaded.

Hour 1: Voice + reviews

Minutes 0-15: Account walkthrough. Show the client their dashboard. Walk through tabs. Set expectations.

Minutes 15-30: Voice setup. Configure the AI receptionist greeting, knowledge base, transfer number. Test a call together.

Minutes 30-45: Reviews setup. Connect Google Business Profile, Yelp, Facebook. Set the SMS + email review request templates. Customize the branded review landing page.

Minutes 45-60: First win. Run a grid scan together. Show the client where they rank. Show them three weak grid points. Identify the first action to take this week.

Hour 2: Website + content + CRM

Minutes 60-75: Website Engine kickoff. Paste their existing URL. Run the scrape and analyze. Schedule the rebuild for completion within 48 hours.

Minutes 75-90: Content calendar. Block out the first 30 days of GBP posts and 4 blog topics. Set the cadence.

Minutes 90-105: CRM connect. Connect their email, Google Calendar, and any existing CRM via the API. Configure the booking widget.

Minutes 105-120: Wrap. Recap what was set up. Schedule the 30-day check-in. Send the post-call summary.
