The Lead Tracking Problem (And Why You're Probably Losing Money)

You get a call. Then an email. Then a text. Then your customer books online. Then they show up.

But where did they come from? Google? A referral? Your Facebook ad?

The Four Stages of Lead Tracking

Every lead follows the same path. Track these four stages and you'll know exactly where you stand.

Stage 1: Lead Source

Where did they find you? Write it down immediately.

Set up a simple tracking rule:

  • Phone calls from Google get tagged "Google Call."
  • Email inquiries get tagged "Website Form."
  • Text messages get tagged "SMS."
  • Walk-ins get tagged "Direct."
  • Referrals get tagged with the referrer's name.

Use UTM parameters on your digital ads so you can see which campaigns are sending traffic. UTM tags cost nothing and take two minutes to set up in Google Analytics.

Stage 2: Lead Status

The moment a lead comes in, they need a status. Pick three to five that matter to your business.

For a roofer like Taurus Roofing & Siding, it looks like this:

  • New Inquiry
  • Inspection Scheduled
  • Quote Sent
  • Negotiating
  • Booked
  • Lost

Update the status every time something happens. This single habit will tell you where leads get stuck.

Stage 3: Next Action and Owner

Who's responsible? What happens next? When?

Assign every lead to a person and give them a deadline. "Sarah owns this lead. She calls today at 2 p.m." That's it. No ambiguity. No leads falling through cracks.

If you're running Raiden's Electrical Services and a customer books an inspection, the next action is "send pre-visit checklist email." Who does it? Your office manager. When? Within 2 hours.

Stage 4: Result and Revenue

When you close a deal, record the revenue. This is the number that matters.

Now you can answer the question: "How much revenue did Google ads bring in last month?" If Google ads cost $800 and brought in $15,000 in revenue, that's a 1,875% return. That's worth scaling.

If your referral program brought in $3,000 revenue, maybe you should put a referral bonus in place.
