How to Segment Customers Into VIPs, At-Risk, and Dormant Automatically
Stop treating all customers the same. Automatic segmentation identifies your VIPs, flags at-risk accounts, and reactivates dormant clients. Here's how to set it up in your CRM today.

Your CRM Should Do This For You
You've got hundreds of customers in your system. Some spend thousands per year. Some haven't booked in six months. Some are about to churn. Right now, you're probably treating them all the same.
That's leaving money on the table.
Automatic segmentation splits your customer base into actionable groups. Your VIPs get white-glove treatment. At-risk accounts get re-engagement campaigns. Dormant clients get win-back offers. Your team works smarter because your CRM does the sorting.
Here's how to build it.
Define Your VIP Segment
VIPs aren't just your biggest spenders. They're also your most loyal and most likely to refer.
Set up a rule for customers who meet all of these:
- Lifetime spend over $5,000 (adjust for your vertical)
- Booked in the last 90 days
- Completed 5+ jobs or visits
- Net Promoter Score of 8 or higher (if you track it)
For Taurus Roofing & Siding, this captures their repeat remodeling clients. For Blue Trust Properties, it's investors who've closed multiple deals.
Label them "VIP" in your CRM. Automate a welcome email. Flag them for your team to call directly instead of sending automated reminders. Consider a loyalty program. Your VIPs drive 40% of revenue in most service businesses. They deserve personalized attention.
Flag At-Risk Accounts Before They Leave
At-risk customers show warning signs:
- Haven't booked in 180 days (but did before)
- Average spend was $2,000+
- Frequency just dropped (used to book twice a year, now once)
- Opened your last three emails but didn't respond
These are your second-chance prospects. They liked you once. Life got busy or they tried a competitor. But they're still warm.
Create a rule that auto-tags them "At-Risk." Trigger a re-engagement sequence:
- SMS: "We haven't heard from you in six months. Miss us? Here's 15% off your next service."
- Email: "Your roof's due for a spring inspection. Book now."
- Phone call: One of your team calls to ask if there's anything they need.
FlipMantis uses this exact playbook. Their at-risk segment has a 22% re-booking rate from automated outreach alone.
Reactivate Dormant Customers
Dormant accounts are old customers who've been quiet for a year or more. They're not warm leads. But they cost nothing to reach out to.
Set the rule:
- Last activity over 365 days ago
- Lifetime spend under $2,000 (low-value customers)
- Never complained or left a bad review
Tag them "Dormant." Send them a light win-back campaign:
- Email: "We've improved a lot since you last worked with us. Here's what's new."
- SMS: "One-time offer. 20% off any service this month only."
Don't expect much. But a 5% reactivation rate on dormant customers is free revenue.
Sellers Helpers found that dormant reactivation from automated campaigns brings in about $800/month on a 200-person dormant list.
Automate It With Rules and Triggers
You don't want to manually tag customers every week.
In your CRM, build automation rules that run daily:
- Pull all customers with a booking in the past 90 days and spend over $5,000. Auto-tag "VIP."
- Pull all customers with no booking in 180 days but had one in the prior two years. Auto-tag "At-Risk."
- Pull all customers with no booking in 12+ months. Auto-tag "Dormant."
Then chain workflows to each segment:
- VIP tagged → Add to "VIP Care" email list → Flag in task queue for personal phone call
- At-Risk tagged → Enroll in "Win Back" SMS sequence → Create task to call in 3 days
- Dormant tagged → Enroll in "Come Back" email campaign → One-time SMS offer
Run these rules weekly. Your segmentation stays fresh. Your team always knows who to prioritize.
Track What Works
Measure the output:
- VIP: How many converted to repeat bookings? Target 80%+.
- At-Risk: What % booked after re-engagement? Aim for 15-25%.
- Dormant: What % of win-back offers converted? 5-10% is solid.
If your at-risk re-booking rate is 8%, change your offer or messaging. If VIP retention drops below 70%, check if you're delivering on service quality.
Your CRM should tell you this story automatically. Raiden's Electrical Services pulls this report weekly. They've improved at-risk re-booking from 12% to 19% by testing different offer angles.
Start Now
You don't need a fancy AI to do this. You need a CRM that supports rules and automation.
Set up your three segments this week. Write one email sequence per segment. Let automation do the rest. In 30 days, you'll see which customers are most profitable and which need attention.
That's the difference between running a business and optimizing one.
